Auto repair shop plan: what to keep and what to drop

The practical question behind 'auto repair shop plan' is how the decision will work during an ordinary operating day. The point is not to copy a national benchmark.

What to take away

  • Keep six working sectionscapacity, pricing, people, parts, compliance and cash. Cut the rest.
  • Drop five-year revenue forecasts that no car count supports, plus mission statements and template text.
  • Add four items older plans usually lackhybrid and EV readiness, a warranty labour rate policy, a technician pay structure and software costs.
  • Name every licence the shop holds, with its renewal date and a named owner.
  • Test the plan in an ordinary week, then in a bad one.

This is general business information, not legal, tax or repair advice. Requirements vary by state, province and service scope.

The six sections to keep

A working plan answers daily questions. Which bay takes which job? What does an hour of labour sell for? Who approves a parts order over the limit?

Each section below needs a number, an owner and a review date. A section that names none of the three is a wish.

  1. Capacitybays, lifts, technicians on the floor and the car count the shop can finish in a day.
  2. Pricinglabour rate, diagnostic fee, menu prices and parts markup.
  3. Peopleroles, the apprentice to journeyperson ratio, pay bands and overtime. Pay is where the ratio breaks first, and how to hire auto repair shop technicians who stick around long term covers the questions that separate a good hire from a fast one. The US Department of Labor sets the overtime rules that apply once a technician passes 40 hours in a week (DOL Fact Sheet #23).
  4. Partsapproved vendors, order limits, cores, returns, warranties and customer-supplied parts.
  5. Compliancelicences, permits, waste contracts, inspection credentials and renewal dates.
  6. Cashbreak-even car count, gross margin by service line and working capital.

What to drop

Drop itReplace it with
Five-year revenue forecastTwelve-month car count and average repair order
Mission statementOne sentence naming the services the shop sells
Generic market size tableLocal car parc estimate and three named competitors
Equipment wish listBay-by-bay tooling list with quotes attached

Lenders and insurers read numbers, not adjectives. If a section appears twice in the document, delete one copy.

Costs and timelines the plan must show

Startup costs arrive in blocks: leasehold improvements, lifts, diagnostic tooling, initial parts stock, software, insurance and working capital. Get three quotes per block and record the range. The pricing page carries the most risk, and what to charge for auto repair shop services, and why explains how to set a rate you can defend.

Typical ranges help you sanity-check a quote. A two-post lift often lands between $5,000 and $15,000 installed, with capacity and site work driving the spread.

Timing matters as much as price. Allow 60 to 120 days from lease signature to the first paid work order for permits, fit-out and tooling. Software subscriptions bill per user or per bay, so they belong in the monthly budget.

Technician pay is the largest recurring line. The Bureau of Labor Statistics publishes wage data for automotive service technicians by area, and its tables leave out self-employed owners (BLS technician data).

Compliance items a 2027 plan names

  • Business licence and trade name registration, renewed on the state or provincial cycle.
  • Zoning or conditional use approval for vehicle repair at that address.
  • Fire, electrical and ventilation sign-off, including EV charging circuits added under NFPA 70.
  • Waste contracts for used oil, coolant, filters and tyres.
  • EPA Section 608 certification for anyone handling refrigerant.
  • Inspection station licence, where the shop performs safety or emissions checks.
  • In Canada, GST/HST registration and remittance, plus province-set apprentice ratios.

Requirements differ enough that a checklist from one state can mislead in another, which is what auto repair shop licensing and the rules that follow it sets out.

Warranty work needs its own plan line. The Magnuson-Moss Warranty Act governs what a manufacturer may require, and the FTC explains the obligations a shop accepts when it performs warranty repairs (FTC warranty law guide).

Example: a four-bay shop plan for 2027

These are the shop's own assumptions, not industry benchmarks.

A four-bay shop plan for 2027

  • Four bays, three technicians and one apprentice.
  • Six target billable hours per technician per day, 250 working days a year.
  • Labour rate $135 an hour, 24 cars a week, average repair order $560.
  • Capacity3 x 6 x 250 = 4,500 hours. At $135 that is $607,500 if every hour sells. Plan at 75 percent, about $455,000.
  • Comeback rate target under 3 percent. Effective labour rate within 10 percent of posted rate.

Testing the plan in an ordinary week

A plan that only works in a good week is not a plan. It is a forecast with a schedule attached.

Compare expected against actual across five working days: car count, billed hours, parts returns and comebacks. Then run the same week with two comebacks and one absent technician.

Auto repair shop margins, explained down to the break-even point turns those daily figures into the break-even car count the plan promises.

Common questions

How many sections should the plan have?
Six working sections and a compliance register. Everything else is an appendix.
What is the first thing to drop?
Long revenue forecasts with no car count behind them. They use pages and answer nothing.
How often should the plan be reviewed?
Weekly for capacity and parts, monthly for cash, quarterly for pricing, annually for licences and pay.
Does an EV line belong in the plan?
Yes, if the shop takes any hybrid or electric vehicle. Training, insulated tooling and a charging circuit each need a budget line.
